基于手术衔接流程优化的手术室成本管控探索

目的:通过流程优化提高手术衔接效率,降低手术室成本。方法:制定多部门联合协作成本管控方法,从流程、培训、绩效及信息4方面制定出科学有效的成本管控方案,并持续推动成本改进,达到成本管控的效果。结果:实施后手术衔接流程得到优化,随之手术室机会成本、沉没成本下降,均次手术衔接时长由38分钟缩短为27分钟,均次手术时长由3.01小时缩短为2.56小时;手术间麻醉利用率和手术利用率分别提高12%和22%。手术人力成本、设备成本及耗材成本相比流程优化前也有所降低。结论:优化手术衔接流程可以提高手术室运营效率,降低手术室成本,为医院精细化管理提供决策支持。

Exploration of operating room cost control based on optimization of surgical connection process

Objective:To improve the efficiency of surgical connection and reduce the cost of the operating room through process optimization.Methods:Develop a multi-sector collaboration cost control method and formulate a scientific and effective cost control plan from four aspects of process,training,performance,and information.Then continue to take cost control measures to achieve the target of cost control.Results:After the implementation,the surgical connection process was optimized,and the opportunity cost and sinking cost of the operating room was decreased.The average surgical connection time was reduced from 38 minutes to 27 minutes,and the average operation time was reduced from 3.01 hours to 2.56 hours.The Anesthesia utilization and surgical utilization were increased by 12%and 22%respectively.Surgical labor cost,equipment cost,and consumables cost have also been reduced.Conclusions:Optimizing the surgical connection process can improve the operating room operating efficiency and reduce the operating room cost,and provide decision support for hospital fine management.
